How we work
We run a store ourselves, which shapes how we build them.
vapepuffs.co.uk is ours. It is designed, built and maintained by the same people who would work on your project, which means we live with the same trade-offs we would ask you to make.
The practical effect is that we would rather have an awkward conversation about scope at the start than discover the mismatch halfway through a build.
You own everything
Your repository, under your organisation, from the first commit. No proprietary framework, no licence, nothing that stops you taking the work in-house or elsewhere.
Fixed price, fixed scope
Written in enough detail to be argued about before anyone signs. Changes go through a written change order with a price on it.
The people you meet do the work
You are introduced to whoever will actually be building it. If we cannot staff your project properly we will say so and give you a date.
Your engineers on the pull requests
From the first sprint, if you have a technical team. We would rather transfer knowledge than manufacture a dependency.
Phases are separately terminable
Two weeks' notice, and you keep everything produced up to that point.
We report what did not work
Most experiments fail. Readouts include the ones that lost, with the numbers attached, because that is what makes them useful.

Storefront Build
A new store, from empty repo to first order.
A complete commerce build: information architecture, design system, storefront, checkout, CMS and the analytics to tell you whether any of it worked. We build on Next.js against a commerce backend of your choosing — Shopify, Commerce Layer, Medusa or your own API — and you own the repository from day one.

Move platforms without losing a decade of SEO.
The technical half of a migration is the easy half. The hard half is moving thousands of URLs, a review corpus and years of accumulated search equity without a traffic cliff. That is the part we plan around first.

A testing programme with statistics you can defend.
Most CRO engagements are a list of best practices applied without measurement. Ours is a running experiment programme: a prioritised hypothesis backlog, properly powered tests, and a quarterly readout that includes the tests that lost. We will tell you when an idea did not work.

Brand work that is built for commerce rather than for a case study. We design the identity alongside the components it will live inside, so the thing you sign off is the thing that ships — not a mood board that a developer then has to reinterpret at 2am.

Headless Architecture

When you are running six locales, three price books and a B2B portal off the same catalogue, a monolith starts costing more than it saves. We design and build composable architectures — and, just as often, we talk clients out of needing one, because plenty of stores are better off where they are.

Own the second order, and the ninth.
Acquisition costs what it costs. The controllable variable is what happens after the first order — and for consumable categories it is the whole business. We build the lifecycle programme, the replenishment logic behind it and the cohort reporting that proves it is working.

Each phase is separately scoped, separately priced and separately terminable at two weeks' notice. You keep everything produced up to that point.

Design
Information architecture, then a design system built inside real product layouts. Nothing is signed off as a static frame — you approve it in a working prototype with your own catalogue in it.

Shopify and Shopify Plus most often, plus Commerce Layer, Medusa, BigCommerce and bespoke APIs. The storefront is almost always Next.js. If you tell us your requirements point at a platform we do not work with, we will tell you that rather than bend the project towards us.
Preferably. The best projects we run have client engineers on the pull requests from sprint one. We are equally happy being the whole team, but we will always push for knowledge transfer rather than dependency.
